But we can try to glimpse some of its most frequent attributes.</p><p>Before that, let&#8217;s insist on a point that concerns the Ontology of Strategy (its essence and most intimate nature): we are dealing with <strong><mark data-color="rgb(82, 61, 110)" style="background-color: rgb(82, 61, 110); color: rgb(255, 255, 255);">a being of relation with an intention of movement.</mark></strong></p><p>Relation in time and space: relation between future and present; relation between the various agents competing and cooperating in the market.</p><p>In time, a <strong>tension</strong> between the current situation and the desired future situation. </p><p>In the space, we see the <strong>interface</strong> with customers, competitors, suppliers, partners and other <em>stakeholders</em>.</p><p><strong>Intention of movement</strong> because it is a latent force that wants to become patent. A potential that intends to manifest itself. A will for realization. The winning aspiration.</p><p>Now, trying to identify the characteristics of a well-crafted strategy, we could notice a few things:</p><p><strong>Priorities</strong></p><p>If there isn&#8217;t a clear list of (few) priorities, we are hardly looking at a good strategy. Thirty priorities doesn&#8217;t work. Three to five, it works.</p><p>Trade-offs are a prerequisite here. We have to choose what to do and what not to do.</p><p>I remember a client, a company that provides services at trade shows and events, that had two main revenue streams in its business. The first generated volume and turnover - but was not profitable (standard booths). The second, with significant added value, represented a small percentage of its annual revenue (customized booths). Our recommendation: sell all assets from the first unit, reduce your fixed cost, shrink your physical space, and strengthen your cash flow with that. And focus 100% on the second - be the best in the segment at it.</p><p>It was difficult for them to make the decision. It took almost three years to fully detach and make the complete turnaround. Today, they thank me.</p><p>Being everything to everyone is the denial of strategy. </p><p><strong>Bets</strong></p><p>Strategic decisions are always made amidst uncertainty. If there were no uncertainty, strategy would not be necessary - a sequential, Cartesian, linear plan would suffice.</p><p>Therefore, if we do not perceive the risk inherent in the choices, it is one of two things: either they are not truly strategic, or, worse still, there is no clarity regarding the risks (a sign of bad strategy, anyway).</p><p>Returning to that client&#8217;s case, there were clear risks: will we be able to accelerate the sales of the customized solutions? Is it possible to develop a more specialized assembly team? Will we be able to strengthen our brand with this positioning?</p><p><strong>Advantage</strong></p><p>We must devise one or more advantages. As it is a matter of relationship, the strategist who does not identify or create an advantage over the other <em>players</em>, is not doing their job.</p><p>A good way is to think about the differentials: where are we better? what do we know how to do very well? in which market are we strongest?</p><p>My client had advantages: a broad portfolio of captive, recurring clients; a know-how powerful and a recognized quality (both in the first and the second business model).</p><p><strong>Leverage</strong></p><p>Since the book by <a href="https://link.amazon/B0dJ1kTRH">Gary Hamel</a> this topic has particularly interested me. (In reality, since the already classic <em><a href="https://link.amazon/B03UnFnRB">Competing for the Future</a>.</em>) And then I encounter the subject again, years later, while reading the wonderful <a href="https://link.amazon/B0fMFcXpN">Strategy - a history</a>, by Lawrence Freedman, when he mentions &#8220;the art of creating power in circumstances of asymmetry&#8221;.</p><p>Leverage is asymmetry. When he shouted &#8220;<em>Eureka</em>!&#8221;, Archimedes was asserting himself as a strategist.</p><p>The ability to use leverage. To leverage resources, is entirely strategic. Doing more with less. Generating value from what you have at your disposal - your plant, your team, your technology, your cash, your partners. </p><p>My client didn&#8217;t need a greater leverage than good cash flow to manage the sector&#8217;s seasonality. They did, however, need a new leverage: branding and value perception to achieve a distinctive position. It worked.</p><p><strong>Conclusion</strong></p><p>It is not a conclusion. It remains open. Mas podemos tentar vislumbrar alguns de seus atributos mais frequentes.</p><p>Antes disso, vamos insistir num ponto que diz respeito &#224; Ontologia da Estrat&#233;gia (sua ess&#234;ncia e natureza mais &#237;ntima): estamos lidando com <strong><mark data-color="#523d6e" style="background-color: rgb(82, 61, 110); color: rgb(255, 255, 255);">um ser de rela&#231;&#227;o com inten&#231;&#227;o de movimento</mark></strong>.</p><p>Rela&#231;&#227;o no tempo e no espa&#231;o. Rela&#231;&#227;o entre futuro e presente; rela&#231;&#227;o entre os diversos agentes competindo e cooperando no mercado.</p><p>No tempo, surge uma <strong>tens&#227;o</strong> entre a situa&#231;&#227;o atual e a situa&#231;&#227;o futura desejada. </p><p>No espa&#231;o, vemos a <strong>interface</strong> com clientes, competidores, fornecedores, parceiros e demais <em>stakeholders</em>.</p><p><strong>Inten&#231;&#227;o de movimento</strong> porque &#233; uma for&#231;a latente que quer se tornar patente. Um potencial que pretende se manifestar. Uma vontade de realiza&#231;&#227;o. &#201; a aspira&#231;&#227;o de vit&#243;ria, a <em>winning aspiration</em>.</p><p>Agora, tentando identificar as caracter&#237;sticas de uma estrat&#233;gia bem elaborada, poder&#237;amos notar algumas coisas:</p><p></p><p><strong>Prioridades</strong></p><p>Se n&#227;o houver uma clara lista de (poucas) prioridades, dificilmente estamos vendo uma boa estrat&#233;gia. Trinta prioridades n&#227;o funciona. De tr&#234;s a cinco, funciona.</p><p><em>Trade-offs</em>, concess&#245;es, s&#227;o pr&#233;-requisito aqui. Temos de escolher o que fazer e o que n&#227;o fazer.</p><p>Lembro de um cliente, uma empresa que presta servi&#231;os em feiras e eventos, que tinha duas linhas de receita principais em seu neg&#243;cio. A primeira, gerava volume, faturamento - mas n&#227;o era lucrativa (estandes padr&#227;o). A segunda, com bastante valor agregado, representava pequeno percentual da sua receita anual (estandes customizados). Nossa recomenda&#231;&#227;o: venda todos os ativos da primeira unidade, reduza seu custo fixo, diminua o espa&#231;o f&#237;sico, reforce o caixa com isso. E foque 100% na segunda - seja o melhor do segmento nisso.</p><p>Foi dif&#237;cil para eles tomarem a decis&#227;o. Demorou quase tr&#234;s anos a se desapegarem totalmente e fazer a virada total. Hoje, me agradecem.</p><p>Ser tudo para todos &#233; a nega&#231;&#227;o da estrat&#233;gia. </p><p></p><p><strong>Apostas</strong></p><p>As decis&#245;es estrat&#233;gicas s&#227;o sempre em meio &#224; incerteza. N&#227;o houvesse incerteza, a estrat&#233;gia n&#227;o seria necess&#225;ria - bastaria um plano sequencial, cartesiano, linear.</p><p>Logo, se n&#227;o percebemos o risco inerente &#224;s escolhas, das duas uma: ou n&#227;o s&#227;o realmente estrat&#233;gicas, ou, pior ainda, n&#227;o h&#225; lucidez sobre os riscos (sinal de m&#225; estrat&#233;gia, <em>anyway</em>).</p><p>Voltando ao caso daquele cliente, havia riscos claros: vamos conseguir acelerar as vendas das solu&#231;&#245;es customizadas? Ser&#225; poss&#237;vel desenvolver uma equipe de montadores mais especializada? Seremos capazes de fortalecer nossa marca com esse posicionamento?</p><p></p><p><strong>Vantagem</strong></p><p>Temos de divisar alguma ou algumas vantagens. Como ser de rela&#231;&#227;o que &#233;, o estrategista que n&#227;o identifica ou cria uma vantagem em rela&#231;&#227;o aos demais <em>players</em>, n&#227;o est&#225; fazendo o seu trabalho.</p><p>Uma boa maneira &#233; pensar nos diferenciais: onde somos melhores? o que sabemos fazer muito bem? em qual mercado somos mais fortes?</p><p>Meu cliente tinha vantagens: uma carteira ampla de clientes cativos, recorrentes; um <em>know-how</em> poderoso e uma qualidade reconhecida (tanto no primeiro, como no segundo modelo de neg&#243;cio).</p><p></p><p><strong>Alavancagem</strong></p><p>Desde o livro de <a href="https://link.amazon/B0dJ1kTRH">Gary Hamel</a> este assunto me interessa particularmente. (Na realidade, desde o j&#225; cl&#225;ssico <em><a href="https://link.amazon/B03UnFnRB">Competing for the Future</a>.</em>) E a&#237; me deparo com o assunto novamente, anos depois, ao ler o maravilhoso <a href="https://link.amazon/B0fMFcXpN">Strategy - a history</a>, de Lawrence Freedman, quando ele menciona &#8220;a arte de criar poder em circunst&#226;ncias de assimetria".</p><p>Alavanca &#233; assimetria. Quando gritou &#8220;Eureka!&#8221;, Arquimedes estava se afirmando como estrategista.</p><p>A capacidade de fazer <em>leverage</em>, de alavancar recursos, &#233; totalmente estrat&#233;gica. Fazer mais com menos. Gerar valor a partir do que voc&#234; tem &#224; disposi&#231;&#227;o - a sua planta, o seu time, a sua tecnologia, o seu caixa, os seus parceiros. </p><p>Meu cliente n&#227;o precisava de maior alavanca que um bom fluxo-de-caixa para administrar a sazonalidade do setor. Precisavam, contudo, de um novo <em>leverage</em>: marca, percep&#231;&#227;o de valor para uma posi&#231;&#227;o distintiva. Deu certo.</p><p></p><p><strong>Conclus&#227;o</strong></p><p>N&#227;o &#233; conclus&#227;o. Fica em aberto. Da&#237; a defini&#231;&#227;o mais ou menos clara do desafio. Digo isso &#224; maneira de <a href="https://substack.com/@rumelt">Richard Rumelt</a>, quem gosta de ver a coisa toda como solu&#231;&#227;o de problemas. <em>Problem-solving approach</em>, como ele mesmo diz.</p><p>Para entender uma situa&#231;&#227;o naturalmente utilizamos nossa capacidade anal&#237;tica unida a ciclos de s&#237;ntese. Ou seja, &#8216;quebramos&#8217; as coisas em partes menores para tentar ver com clareza os detalhes; logo, reconfiguramos tudo junto, procurando dar sentido ao todo. An&#225;lise e s&#237;ntese seguem mediante o uso do racioc&#237;nio.</p><p>Raciocinar &#233; dedutivo, indutivo ou abdutivo. No primeiro caso, o esfor&#231;o parte do geral para os particulares, na medida em que as premissas possam conter a conclus&#227;o. Mas como nem sempre funciona, ou simplesmente n&#227;o conseguimos partir de premissas gerais, muito do trabalho acaba se combinando com a indu&#231;&#227;o, que &#233; o meio inverso: observamos os fatos e tentamos generalizar para alguma regra ou par&#226;metro que nos permita compreender o que est&#225; acontecendo. E ainda utilizamos a abdu&#231;&#227;o. Formulamos hip&#243;teses com a informa&#231;&#227;o dispon&#237;vel e as testamos. Tudo isso num <em>feedback loop</em> extenuante. </p><p>N&#243;s, estrategistas, tentamos deduzir, acabamos tendo de induzir, e abduzimos toda hora.</p><p>Contudo, existe na mente do estrategista uma faculdade que vai al&#233;m do racioc&#237;nio: a imagina&#231;&#227;o. &#201; imaginando que exploramos o futuro, o desconhecido, o poss&#237;vel. Sa&#237;mos de vez do mundo da necessidade para entrar no universo do contingente. E isso &#233; pura estrat&#233;gia.</p><p>Quando surgem os paradoxos, o dilema, a incerteza, o complexo, o estrategista brinda o pensamento com met&#225;foras, analogias e uma boa dose de poesia e bom humor. (Se voc&#234; est&#225; com dificuldades de lembrar disso nas sess&#245;es executivas em que participou, talvez n&#227;o tenha vivido muito de verdadeira estrat&#233;gia nelas).</p><p>Muito antes de <a href="https://link.amazon/B06QMhGJ8">Martin Reeves</a> escrever sobre ela, a imagina&#231;&#227;o j&#225; era indicada como o diferencial competitivo, a grande vantagem dos Homin&#237;deos. Vemos em Cassirer, Eliade, Durand e Corbin, a linha antropol&#243;gica do s&#233;culo XX que destacou o ser humano do reino animal, a pot&#234;ncia que temos como indiv&#237;duos que t&#234;m capacidade de simbolizar. </p><p>A criatividade &#233; viabilizada pelo poder imaginativo. Inventamos, mesclamos, misturamos, combinamos coisas de um modo extravagante, sem nenhum escr&#250;pulo.</p><p>Elaborar novas possibilidades, inovar, prospectar cen&#225;rios futuros, identificar oportunidades, tudo isso prov&#233;m do g&#234;nio estrat&#233;gico e ele se abre quando extrapola o racioc&#237;nio.</p><p>Entendendo (racional) e explorando (imaginal) constru&#237;mos um consistente conjunto de op&#231;&#245;es estrat&#233;gicas. Segue-se a isso, claro, a parte mais densa: fazer escolhas.</p><p>E por &#250;ltimo, j&#225; que come&#231;amos citando um trecho de um Ensaio de <a href="https://link.amazon/B07K5mHYh">Montaigne</a> (Dos Nossos &#211;dios e Afei&#231;&#245;es), fica sempre a ressalva: cuidado com &#8220;sair fazendo" - inconscientemente, sem pensar. Uma boa estrat&#233;gia n&#227;o garante a vit&#243;ria, mas aumenta a sua probabilidade. Racionalmente, este argumento &#233; imbat&#237;vel - um misto de dedu&#231;&#227;o, indu&#231;&#227;o e abdu&#231;&#227;o. His famous definition is quite clear. And I do agree. Partially.</p><p>First of all, <strong>before</strong> making choices, the strategist is trying to make sense of the context. You try to understand what is going on, what your options are, where the risks lie&#8230; And, more importantly, you are imagining new possibilities, exploring different alternatives. So, the strategic process begins before making decisions.</p><p>Second, right <strong>after</strong> deciding, true strategists must remain responsible for making it happen - execution, implementation, or whatever you may call it. Thus, for me, you are a strategist when executing just as much as when formulating. (Roger himself argues that execution has much the same nature as formulation.)</p><p>It's not only this before-and-after structure that suggests that we are dealing with a discipline that encompasses decision-making but goes beyond it. There is also an inner-and-outer dimension, a twofold perspective: what we see (the objective process - making choices to win) and what we do not see (the subjective process - ???). The &#8220;set of integrated choices to win&#8221; reveals the existence of strategy. Where do they come from? </p><p>Look, the key word of Martin's definition is &#8220;integrated". A bunch of incoherent decisions don't make a (good) strategy. </p><p>We have got to think about <strong>what generates them</strong>. You may call it the logic behind&#8230;, the thread that gives cohesion&#8230;, the semantics that gives meaning&#8230; There is a cognitive premise underlying them: <strong>consciousness,</strong> of course. Antes de nascer como disciplina de gest&#227;o e antes mesmo de surgir como doutrina militar, a estrat&#233;gia j&#225; existia como capacidade humana. Um tipo de intelig&#234;ncia que se evidencia desde os primatas e que se desenvolve junto com os desafios civilizat&#243;rios da humanidade.

Strategy is therefore not a goal, an aspiration or a collection of initiatives. It is a coherent system of choices whose elements reinforce one another. The question is not simply what an organisation wants to achieve, but what it will choose to do, and, equally important, what it will choose not to do.</span></p><p style="text-align: justify;"><span>For now, let&#8217;s highlight the term INTEGRATED and keep it in mind. Hence, strategy, or better, great strategy, is not only to decide, but a certain coherence underlying your decisions through a certain cascade of choices. A great strategy emerges from people's cognition and behaviour, through specific &#8220;language games&#8221; (Wittgenstein) and all the complexity behind human dynamics. What I like most here is to give back the STRATEGIST to the centre of the discipline.</span></p><p style="text-align: justify;"><span>The ABV adds an organisational dimension. Ocasio and Joseph argue that strategy is also a pattern of attention along the life of a company and the everyday management: the distinctive allocation of time, effort and cognitive resources to particular problems, opportunities, threats and activities.</span></p><p style="text-align: justify;"><span>For Joseph and Ocasio, great strategies do not necessarily originate in uniquely brilliant ideas. What matters is the organisation&#8217;s ability to transform a good idea into a focused and sustained pattern of attention. I love the possibilities that open up from this point of view: strategy is an AGENDA. Moreover, we can easily notice how dangerous it is to split formulation from execution.</span></p><p style="text-align: justify;"><span>In the paper I have read and mentioned before, their comparison of Apple and Motorola illustrates the point: both had ideas related to seamless integration and mobility, but Apple succeeded in making the idea a coherent organisational agenda while Motorola&#8217;s attention remained fragmented across business units.</span></p><p style="text-align: justify;"><span>A strategic choice becomes meaningful only when the organisation sustains attention around it and develops it into a coherent managerial agenda. And, of course, all of this works out with and within people (strategists) - exploring ideas, engaging in dialogue, deliberating initiatives etc.</span></p><p style="text-align: justify;"><span>These perspectives can therefore be synthesised into a system: strategy begins with choices about how to win; those choices require sustained organisational attention; attention is enacted through the everyday practices of strategists and distributed through communication, structures, metrics and routines.</span></p><p style="text-align: justify;"><span>That said, there are other elements worth adding - culture and organisational identity, for instance. Culture influences what the organisation naturally notices and values. Another aspect is the very identity of the organisation - its DNA, purpose, future vision - that guides the &#8216;Why&#8217; and the &#8216;What for&#8217; of the strategic portfolio of a company. And by the way, Joseph and Ocasio point out Identity as one of the four pillars of ABV.</span></p><p style="text-align: justify;"><span>Also, I would include the importance of learning. Shifting the old-fashioned view of strategy as planning (which is for some of us an oxymoron) to strategy as learning, we could put it all under the umbrella of continuously enhancing the quality of your </span><strong><span>choices</span></strong><span>, the level of your </span><strong><span>attention</span></strong><span> and the synergistic interaction of </span><strong><span>strategists</span></strong><span> across the company. The resulting actions generate outcomes and feedback, which can in turn redirect attention and reshape future choices.</span></p><p style="text-align: justify;"><span>From this perspective, strategy is neither merely a plan nor an isolated moment of decision. It is a living process through which an organisation chooses what matters, directs collective attention towards it, and repeatedly enacts those choices in practice.</span></p><p style="text-align: justify;"><span>This also explains why a great strategy is so difficult to imitate. Competitors may copy a product, a positioning statement or even a strategic choice. But they cannot easily reproduce the integrated system of choices, patterns of attention, organisational practices, identity and culture through which the strategy is continuously enacted.</span></p><p style="text-align: justify;"><span>Ultimately, then, strategy can be seen as the coordination of attention around an integrated set of choices, emerging from strategists throughout the life of the business. Martin gives us the logic of </span><em><span>choice</span></em><span>; ABV gives us the logic of </span><em><span>attention</span></em><span>; Strategy-as-Practice gives us the logic of </span><em><span>enactment</span></em><span>; culture and identity help explain the shared meanings that sustain or constrain or guide all three.</span></p><p style="text-align: justify;"><span>Great strategy is therefore not simply something an organisation has. It is something an organisation chooses, attends to, practises and becomes. And yes, I read a lot about strategy &#8211; classics (Sun Tzu and Clausewitz), philosophers (Confucius, Plato), military strategists (Colin Gray, Freedman) and, of course, business (Porter, Hamel, Martin) &#8211; but all of these become a distant intellectual waste of time if you don&#8217;t apply them to some contexts.</p><p>It is usually the case that you have to lead strategic sessions within your organisation. You are an executive, a business owner, or a manager at any level, and you are going to participate in such exercises throughout your corporate life. Then you find plenty of opportunities to compare theory and practice and develop your own mastery.</p><p>But you can also increase your experience in strategising outside business: volunteering, politics, investments, sports and, especially, your personal life.</p><p>In my case, volunteering has been important for the last 20 years of my life. Mostly educational and cultural projects, but also some social actions. What is a challenge in this space is leadership and motivation &#8211; no one is there for a salary or a career promotion, so you do not have the usual managerial mechanisms of compensation and/or control: it&#8217;s pure leadership, as I like to say. And it&#8217;s pure strategy too. Lack of resources, lack of time, lack of capabilities &#8211; and yet you must make things happen.</p><p>Politics is not a field in which I have much experience. However, I can see many people dedicating their efforts to elect a candidate or even to develop a party. All of this offers a serious environment for strategising. Constantly.</p><p>Financial markets are open to everybody, and you should have an investment strategy for your own portfolio. Whatever it is, depending on your profile, don&#8217;t give up the chance to live the struggle to understand and to choose &#8211; the first two phases of any strategic process. I mean, even though execution could be in the hands of someone else, like the fund manager or your bank, there is a very fun way to &#8216;learn strategy by doing&#8217; with your personal finances.</p><p>Try to really understand what is going on with the companies whose shares you hold; the yield curve; capital flows across countries; commodity-price volatility, etc. Explore new opportunities along the way. Select new investments and/or invest more in what you already have. Analyse the risks. Feel the bet, the uncertainty, the anxiety.</p><p>Sports. Even better if you actually play &#8211; then your experience is literally &#8216;in the field&#8217;. Collective sports, I think, are more strategy-intensive, although you also need to strategise in tennis or running. And if you are less athletic, at least you can try to understand and imagine hypotheses while watching from the sofa.</p><p>Human relations and your entire personal life probably offer the biggest challenges. Dealing with the people around you (family, relatives, friends, neighbours&#8230;) is a constant challenge, and getting through life together without conflict seems to be almost impossible. Nevertheless, conflict is part of strategic thinking, and I guess every one of us could practise strategy a lot throughout our lives simply by trying to harmonise relationships.</p><p>So, don&#8217;t tell me there aren&#8217;t so many possibilities to strategise. They are all around you, throughout your life. We learn strategy by doing strategy. Criamos nossa pr&#243;pria metodologia baseada em visual thinking, agilidade e m&#233;todos de colabora&#231;&#227;o para engajar o maior n&#250;mero de pessoas poss&#237;veis no processo estrat&#233;gico. Atendemos +80 organiza&#231;&#245;es no Brasil e algumas fora do pa&#237;s. Publicamos dois livros &#8220;abrindo&#8221; a metodologia. A Stratega converteu-se numa t&#237;pica boutique de consultoria servindo clientes de m&#233;dio porte (receita em torno de R$ 1 bi), empresas de dono, usualmente com opera&#231;&#227;o industrial. O discurso tem sido &#8220;substitua o velho planejamento eventual por uma abordagem de estrat&#233;gia como jornada cont&#237;nua". E tem dado muito certo.</p><p>Combinando Labs (presenciais) e Sprints (online) montamos uma primeira Jornada Estrat&#233;gica que produz os entreg&#225;veis necess&#225;rios para compor um sistema de trabalho que permitir&#225;, uma vez que esteja montado, fazer da estrat&#233;gia uma coisa din&#226;mica, viva, sempre em movimento. Uma primeira jornada pode ser percorrida de tr&#234;s a cinco meses, mas na medida em que repetimos, este intervalo cai para 45 dias e logo para algumas semanas. Uma vez treinados e acostumados com a nova linguagem, fica tudo muito r&#225;pido.</p><p>A jornada sempre obedece a 3 Es - Entender, Escolher, Executar. Inevitavelmente teremos de atravessar cada uma dessas fases. O charme est&#225; em como fazer isso.</p><p>Buscamos novos insights, identificando as melhores oportunidades para o neg&#243;cio; construimos Dom&#237;nios Estrat&#233;gicos guiados por perguntas-chave que definem a narrativa para orientar as pessoas, alocar os recursos, planejar as atividades, definir o or&#231;amento etc. E, por fim, colocamos a estrat&#233;gia no tempo, elaborando roadmaps com iniciativas de curto, m&#233;dio, longo prazos. Mas este processo deve ser iterativo. Significa que n&#227;o podemos percorre-lo uma vez s&#243;, como uma rota linear. &#201; fundamental trabalhar com &#8220;idas e voltas&#8221; e repeti-lo por completo v&#225;rias vezes, tornando a organiza&#231;&#227;o responsiva &#224;s mudan&#231;as do mercado e pr&#243;-ativa para inovar na cria&#231;&#227;o, entrega e captura de valor.</p><p>A chave para desempenhar bem essas jornadas pode ser descrita mediante alguns outros verbos com a letra E:</p><ul><li><p>Explorar: n&#227;o basta analisar dados (com ou seu IA, n&#227;o importa) e compreender o contexto. Estrat&#233;gia tem a ver com o futuro, portanto, &#233; mais importante imagina&#231;&#227;o do que an&#225;lise.</p></li><li><p>Emergir: al&#233;m de deliberar e decidir quais oportunidades vamos perseguir e em quais vantagens competitivas vamos fazer nossas apostas, devemos tamb&#233;m criar um ambiente favor&#225;vel &#224; emerg&#234;ncia constante de novas estrat&#233;gias. E isso &#233; mais dif&#237;cil do que parece.</p></li><li><p>Experimentar: assim como j&#225; se aceitam os m&#233;todos &#225;geis para a gest&#227;o de projetos, ter&#237;amos de implementar a agilidade no &#226;mbito do portfolio como um todo. Desafiador! Mas n&#227;o &#233; imposs&#237;vel.</p></li><li><p>Engajar: o m&#225;ximo de pessoas poss&#237;vel; n&#227;o significa &#8220;todo mundo&#8221;. Por alguns motivos (sigilo, compet&#234;ncia, predisposi&#231;&#227;o, responsabiliza&#231;&#227;o, entre outros) n&#227;o &#233; sequer recomendado envolver a todos. Mas nossa experi&#234;ncia mostrou que a cada jornada se pode aumentar o n&#250;mero de participantes. E cada uma das tr&#234;s fases tem os seus momentos mais adequados para isso.</p></li></ul><p>Al&#233;m de &#8220;turbinar&#8221; o processo com estes novos verbos (agora s&#227;o 7 Es, sim, aquele n&#250;mero m&#225;gico) aplicamos certas t&#233;cnicas - Lentes, Estratagemas, Dispositivos - desenvolvidas pela Stratega nesses &#250;ltimos anos que estimulam e orientam o pensamento estrat&#233;gico. Um dos feedbacks mais legais que temos recebido &#233; que a metodologia ajuda a pensar estrategicamente. </p><p>Isso me leva a comentar sobre um outro aspecto da estrat&#233;gia como jornada cont&#237;nua. &#201; preciso formar estrategistas por toda a organiza&#231;&#227;o. &#201; &#243;bvio que o C-level ser&#225; o principal respons&#225;vel pela elabora&#231;&#227;o do Portf&#243;lio Estrat&#233;gico. &#201; certo que o Board vai ter de avaliar, propor, validar e aprovar a B&#250;ssola Estrat&#233;gica. Mas ainda assim, toda a din&#226;mica se enriquece quando h&#225; mais e mais colaboradores compartilhando a linguagem e ajudando a responder &#8220;Onde jogar", &#8220;Como vencer", &#8220;Por qu&#234;", &#8220;Para qu&#234;", etc. A experi&#234;ncia comprova os ganhos no processo e no conte&#250;do dos entreg&#225;veis. Al&#233;m disso, o comprometimento com as entregas tamb&#233;m fica maior.</p><p>Estrat&#233;gia deve ser algo estimulante e divertido, sem deixar a seriedade e o compromisso que ela representa. As pessoas t&#234;m de querer pensar estrat&#233;gia e t&#234;m de se querer fazer estrat&#233;gia. </p><p>Outra dica: pare de separar estrat&#233;gia de execu&#231;&#227;o. T&#227;o feio quanto insistir no planejamento estrat&#233;gico (sabido ox&#237;moro) &#233; n&#227;o ver que os estrategistas devem se responsabilizar tanto pela formula&#231;&#227;o quanto pela execu&#231;&#227;o. Al&#233;m do meu MBA e das duas p&#243;s-gradua&#231;&#245;es que conclu&#237; em duas brilhantes escolas de neg&#243;cios do Reino Unido, devo confessar que Plat&#227;o e Conf&#250;cio continuam sendo meus melhores amigos.</p><p>Se filosofia &#233; a busca da sabedoria, ent&#227;o busquemos a sabedoria na estrat&#233;gia e por meio dela.</p><p>Desde a compreens&#227;o mais simples de que todo esfor&#231;o consciente para vencer &#233; uma forma de estrat&#233;gia at&#233; sua defini&#231;&#227;o mais ampla como a disciplina da vit&#243;ria &#8212; um pouco de ci&#234;ncia e muita arte &#8212; aplic&#225;vel aos mais diversos contextos (militar, empresarial, pol&#237;tico, esportivo etc.), proponho que mergulhemos um pouco mais fundo e exploremos algumas das ideias que a cercam.</p><p>Podemos delinear uma filosofia da estrat&#233;gia a partir de quatro dimens&#245;es: Ontologia, Epistemologia, Metodologia e Axiologia. Essas dimens&#245;es s&#227;o claramente inter-relacionadas, mas ainda assim podemos extrair algumas reflex&#245;es sobre cada uma delas.</p><p><strong>Ontologia:</strong> que tipo de ser &#233; a estrat&#233;gia? A estrat&#233;gia &#233; um ser de rela&#231;&#227;o com uma inten&#231;&#227;o de movimento. &#201; um ser de rela&#231;&#227;o porque n&#227;o possui realidade em entidades isoladas; ela sempre emerge na interface entre dois ou mais agentes. E possui uma inten&#231;&#227;o de movimento porque, em termos aristot&#233;licos, h&#225; sempre uma pot&#234;ncia que busca atualizar-se em ato. Se houvesse plena satisfa&#231;&#227;o com a situa&#231;&#227;o presente, n&#227;o haveria estrat&#233;gia alguma.</p><p>Do ponto de vista epistemol&#243;gico, podemos refletir sobre como o conhecimento estrat&#233;gico &#233; constru&#237;do. Podemos considerar processos l&#243;gicos como dedu&#231;&#227;o, indu&#231;&#227;o e abdu&#231;&#227;o. Mas devemos tamb&#233;m reconhecer a import&#226;ncia da analogia, da met&#225;fora e do pensamento simb&#243;lico.</p><p>Ainda no &#226;mbito da epistemologia, h&#225; uma pergunta constante: afinal, o que &#233; uma quest&#227;o estrat&#233;gica? &#201; incorreto &#8212; ou, pelo menos, incompleto &#8212; responder como se isso dissesse respeito apenas &#224;s decis&#245;es da alta lideran&#231;a. Prefiro definir uma quest&#227;o estrat&#233;gica de maneira mais intr&#237;nseca, isto &#233;, em fun&#231;&#227;o do processo cognitivo envolvido, e n&#227;o do tema em si. Assim, talvez dev&#234;ssemos distinguir o pensamento estrat&#233;gico n&#227;o pelo cargo que algu&#233;m ocupa, mas pela forma como essa pessoa pensa e age.</p><p>As metodologias s&#227;o abundantes. Infelizmente, por&#233;m, vemos com frequ&#234;ncia todo esse campo ser reduzido a m&#233;todos e ferramentas. N&#227;o deveria ser assim. O pensamento estrat&#233;gico enfraquece quando se torna excessivamente dependente de ferramentas. Elas deixam de ser meros instrumentos para ocupar o lugar do protagonista, que &#233;, evidentemente, o pr&#243;prio estrategista.</p><p>A axiologia da estrat&#233;gia &#233; provavelmente sua dimens&#227;o mais importante. Na verdade, trata-se de uma dimens&#227;o abrangente, pois os valores e princ&#237;pios que sustentam o processo estrat&#233;gico influenciam todas as demais. Ela nos conduz naturalmente aos temas da &#233;tica e da moral.</p><p>Imagine a combina&#231;&#227;o entre poder e &#233;tica. Voc&#234; pode visualizar uma pessoa dotada de s&#243;lidos princ&#237;pios morais, mas sem poder algum; dificilmente grandes resultados decorrer&#227;o apenas disso. Ou pode pensar naqueles l&#237;deres que possu&#237;am enorme poder e, ainda assim, conduziram tantas vidas ao desastre justamente por lhes faltar uma base &#233;tica. Embora tivessem poder, provavelmente concordaremos que o mundo teria sido melhor se n&#227;o o tivessem exercido da forma como o fizeram. Portanto, a condi&#231;&#227;o ideal para um estrategista &#233; reunir ambos: o poder de fazer as coisas acontecerem, associado a valores atemporais e universais que transcendem culturas, geografias e &#233;pocas.</p><p>Continuemos desenvolvendo esse tema. Estou escrevendo meu pr&#243;ximo livro, que se chama precisamente <em>Filosofia da Estrat&#233;gia</em>. Ele ser&#225; publicado em janeiro. At&#233; l&#225;, espero que voc&#234; descubra novas camadas dessa fascinante disciplina &#8212; uma disciplina que &#233;, ao mesmo tempo, ci&#234;ncia, arte e filosofia.</p><div><hr></div><p>O &#250;ltimo ponto que gostaria de mencionar &#8212; e de propor como reflex&#227;o final &#8212; tamb&#233;m &#233; de natureza ontol&#243;gica, mas diz respeito mais especificamente ao que poder&#237;amos chamar de teleologia da estrat&#233;gia. However, I began my education in engineering, soon moved into business administration, and finally arrived at the field that I now believe contributes the most to the development of strategic thinking. Besides my MBA and the two postgraduate degrees I completed at two brilliant business schools in the UK, I must confess that Plato and Confucius are still my best friends.</p><p>If philosophy is the pursuit of wisdom, let us seek wisdom in and through strategy.</p><p>From the simple understanding that every conscious effort to win is a form of strategy to the broader definition of strategy as the discipline of victory - a little bit of science and a lot of art - that applies in many different contexts (military, business, politics, sports, etc.), let us dig deeper and explore some of its surrounding ideas.</p><p>We can outline a philosophy of strategy through four dimensions:<span> </span><strong>Ontology</strong>,<span> </span><strong>Epistemology</strong>,<span> </span><strong>Methodology</strong>, and<span> </span><strong>Axiology</strong>. These dimensions are clearly interrelated, yet we can still distill a few thoughts about each of them.</p><p><strong>Ontology:</strong><span> </span>What kind of being is strategy? Strategy is a relational being with an intention to move. It is relational because it has no reality in isolated entities; it always emerges at the interface between two or more agents. It has an intention to move because, in Aristotelian terms, there is always the potential for becoming actuality. If there were complete satisfaction with the current situation, there would be no strategy at all.</p><p>From an<span> </span><strong>epistemological</strong><span> </span>perspective, we may reflect on how strategic knowledge is built. We can consider logical processes such as deduction, induction, and abduction. But we should also uncover the importance of analogy, metaphor, and symbolic thinking.</p><p>Still within epistemology, there is a constant question: what is a strategic issue, anyway? It is wrong - or at least incomplete - to answer this as if it referred only to C-suite decisions. I prefer to define a strategic issue more intrinsically, that is, according to the cognitive process involved rather than the subject matter itself. Thus, perhaps we should distinguish strategic from non-strategic thinking by observing how people think and behave, not by the position they occupy.</p><p><strong>Methodologies</strong><span> </span>are abundant. Unfortunately, we often see the whole field reduced to methods and tools. It should not be so. Strategic thinking is weakened when it becomes excessively dependent on tools. They cease to be mere instruments and begin taking the place of the main actor, who is, of course, the strategist.</p><p>The<span> </span><strong>axiology</strong><span> </span>of strategy is probably its most important dimension. In fact, it is an overarching one, because the values and principles underlying the strategic process affect all the others. It naturally leads us to the subjects of ethics and morality.</p><p>Imagine the combination of power and ethics. You may picture a powerless person with strong moral principles - but little good will come from that alone. Or you may think of the many destructive leaders who had the power to shape history but lacked ethical foundations. Although they possessed power, we would probably agree the world would have been better had they not exercised it as they did. Therefore, the ideal condition for a strategist is to possess both: the power to make things happen, combined with timeless and universal values that transcend culture, geography, and historical period.</p><p>Let us continue developing this subject. I am currently writing my next book, which is precisely titled<span> </span><em>Philosophy of Strategy</em>. It will be published in January. Until then, I hope you discover new layers of this fascinating discipline - a discipline that is, at once, science, art, and philosophy.</p><div><hr></div><p>The final point I would like to mention, and leave as a closing reflection, is also ontological, although more specifically related to what we might call the teleology of strategy. If strategy is the discipline of victory, then we should first ask:<span> </span><em><strong>What does it mean to win?</strong></em><strong><span> </span></strong>Do not dismiss this as a trivial question. Ele &#233;, sem d&#250;vida, o grande protagonista do momento. Para o bem ou para o mal, a zona de turbul&#234;ncia &#233; real e nossa aeronave n&#227;o deve passar r&#225;pido por ela. Apertem os cintos!</p><p>O processo de fragmenta&#231;&#227;o come&#231;ou j&#225; h&#225; alguns anos. Depois que a pandemia da Covid exp&#244;s as fragilidades das cadeias de suprimento, todos passaram a temer pela resili&#234;ncia das suas opera&#231;&#245;es e log&#237;stica. O <em>decoupling </em>EUA-China continua e o fen&#244;meno da desglobaliza&#231;&#227;o torna-se mesmo poss&#237;vel, sen&#227;o plaus&#237;vel. Mas, vejam: o que &#233; prov&#225;vel &#233; que tudo isso gere, como rea&#231;&#227;o, novas alian&#231;as e novas combina&#231;&#245;es comerciais. Prova disso &#233; a UE e os seus acordos com Mercosul e &#205;ndia. Se isso poder&#225; arranjar um novo tipo de <em>coupling </em>e se ele ser&#225; compensat&#243;rio para a economia global, &#233; ainda incerto. Mas, no longo prazo, quem sabe.</p><p>O que sabemos, no curto prazo, &#233; que as tens&#245;es geopol&#237;ticas devem continuar e talvez se intensificar. Se o historiador Eric Hobsbawm (ali&#225;s, de vi&#233;s marxista) denominou o S&#233;culo XX de o &#8216;curto s&#233;culo&#8217;, come&#231;ando com a Primeira Guerra e terminando com os conflitos dos Balc&#227;s, como ser&#225; que ele rotularia o nosso XXI? Sim, por que devemos atentar para o fato de que j&#225; estamos ingressando no segundo quarto do s&#233;culo e, se h&#225; algo que n&#227;o merece mais o adjetivo de incerto &#233; a sua natureza: foi-se o romantismo ing&#234;nuo dos que fantasiavam um mar de rosas depois da queda da Cortina de Ferro.</p><p>Como atuar estrategicamente?</p><p>Explorar possibilidades. Em meio &#224; turbul&#234;ncia, fragmenta&#231;&#227;o e tens&#227;o, fica dif&#237;cil compreender o jogo de causas e efeitos; por&#233;m &#233; bem pr&#225;tico dedicar-se a encontrar novas oportunidades.</p><p>Busque renovar suas perspectivas - troque as lentes, mude o &#226;ngulo de vis&#227;o, olhe para os lados, tente enxergar no invis&#237;vel. Ver o que os outros n&#227;o veem &#233; o que lhe interessa agora. Isso j&#225; prov&#234; uma vantagem.</p><p>E quem n&#227;o gosta de uma vantagem, por pequena que seja? A Inglaterra inverteria o tabuleiro do jogo conquistando a pen&#237;nsula Ib&#233;rica por mar e por terra.</p><p>Erros t&#225;ticos, a indisciplina da marinha inglesa e decis&#245;es controversas de Drake, desalinhadas com Londres, levaram a iniciativa a um desgra&#231;ado fim.</p><p>A oportunidade era real e o <em>timing</em> de Elizabeth era prop&#237;cio. Por&#233;m, n&#227;o basta saber onde e quando lutar&#8230; h&#225; que ser capaz de vencer!</p><p>A prepot&#234;ncia de Felipe e a empolga&#231;&#227;o da corte inglesa escondem erros estrat&#233;gicos em comum: subestimar o advers&#225;rio e superestimar o aliado.</p><p>Felipe foi surpreendido pela agilidade da marinha inglesa e foi frustrado pelo clima. Os brit&#226;nicos n&#227;o possu&#237;am uma frota poderosa, mas tinham boa mobilidade; a meteorologia n&#227;o lhe apoiou com ventos e mar&#233;s favor&#225;veis, mas com tempestades.</p><p>Elizabeth n&#227;o antecipou a resili&#234;ncia do antagonista. E uma esperada insurrei&#231;&#227;o dos portugueses contra Felipe II (rei tamb&#233;m de Portugal, devido &#224; Uni&#227;o Ib&#233;rica), nunca aconteceu.</p><p>O dedicado l&#237;der dos Cat&#243;licos marcaria o &#225;pice de influ&#234;ncia do Imp&#233;rio Espanhol. Rico e capaz de investir o ouro americano na Contrarreforma, financiando igualmente a Inquisi&#231;&#227;o, o per&#237;odo de turbul&#234;ncia pol&#237;tica e religiosa seria o ponto de inflex&#227;o para um novo arranjo geopol&#237;tico.</p><p>A Europa ainda teria de atravessar trinta anos de guerras e os Habsburgos continuariam a contenda com os Otomanos por mais tempo. Vision is not merely about external observation or data-driven analysis; it is about insight. It is the ability to perceive what others overlook, to grasp the underlying patterns beneath surface chaos, and to discern a path forward when there seems to be none. In this light, strategy is not just an intellectual exercise, but an act of perception.</p><p>This kind of vision is inward before it is outward. It comes from a clarity of inner orientation&#8212;from a strategist&#8217;s capacity to synthesize information, experience and knowledge into a sudden understanding of what must be done. Clausewitz famously referred to this as <em>coup d&#8217;&#339;il</em>, the &#8220;stroke of the eye,&#8221; or more precisely, the <em>strike of insight</em> that Napoleon exemplified. It&#8217;s a flash of comprehension, emerging not from linear reasoning but from the convergence of many mental threads.</p><p>Here, it&#8217;s important to distinguish between <em>intuition</em> and <em>instinct</em>. Instinct is automatic, biological, and reactive. It may serve us in survival, but it often lacks the depth required for strategic thinking. Intuition, on the other hand, is cultivated. It is a higher-order cognitive process that draws upon deep experience, learned patterns, and a refined sensitivity to context. And intuition is fast. It&#8217;s faster than reasoning.</p><p>Vision, then, is the expression of this cultivated intuition. It does not arise from following rules or checklists; it arises from immersion in reality and the ability to make sense of it at a glance. Visionaries in strategy are those who, like great generals or transformational leaders, can hold a complex situation in their mind and see the shape of possibility within it. They do not simply analyze the present&#8212;they imagine the future <em>through</em> the present.</p><p>Yet vision is not completely abstract. Strategic vision connects directly to action. It becomes the guiding insight that orients decision-making and energizes commitment. It offers a sense of direction even when the route is unclear. And it does so not through detailed instructions, but through clarity of purpose and understanding. Vision inspires movement. It enables coherence across changing conditions. It gives strategy its backbone.</p><p>Moreover, vision is often what differentiates good strategies from great ones. Many can analyze, but few can <em>see</em>. The best strategists sense opportunities before they become obvious. They anticipate shifts before they are measurable. Their vision is not predictive in a technical sense&#8212;it is anticipatory in a human sense. It comes from depth, not data alone. This is why strategy is sometimes as much art as science. Of course, <em>strategy is as much about what you see as about what you do.</em> Vision is the origin point&#8212;the quiet flash before the first move, the intuitive leap that shapes the course of action. It is the inner clarity that precedes outer execution. And in times of uncertainty and complexity, this kind of vision is not a luxury&#8212;it is a necessity. This regular model assumes that with enough analysis, forecasting, and rational decision-making, we can define a fixed course and follow it to success. But in today&#8217;s fast-moving, uncertain, and interconnected world, this static view is increasingly insufficient. Instead, a new paradigm is gaining ground: one that sees strategy not as a plan to be followed, but as a <em>learning process</em> to be lived.</p><p>This shift reframes the role of strategy from prediction to adaptation. In unpredictable environments, the ability to sense, interpret, and respond becomes more valuable than the ability to chart a rigid path in advance. Strategy as learning means accepting that not everything can be known upfront&#8212;that surprises will come, and that the real skill lies in evolving intelligently in response. In this view, strategy is not a product; it is a <em>practice</em>.</p><p>To learn strategically is not the same as simply reacting. It involves <em>purposeful learning</em>: experimentation, reflection, pattern recognition, and course correction, all tied to a coherent intent. It&#8217;s about running small tests, gathering feedback, and adjusting direction&#8212;not out of indecisiveness, but out of humility and awareness. Strategy becomes a cycle of hypothesis and revision, of action and insight, grounded in reality and guided by purpose.</p><p>This mindset challenges the traditional separation between thinking and doing. In the learning paradigm, strategy is shaped <em>through</em> action, not prior to it. Organizations that embrace this view build feedback loops into their processes. They treat execution as a source of insight, not just delivery. Leaders walk the terrain, listen closely, and use real-world data to refine their thinking.
